Business Combat Readiness: Navigating the 4 Colour Codes of Security Awareness

In the theatre of high-stakes commerce, the line between a market leader and a corporate casualty is often defined by a single factor: Mindset Cognitive Readiness.

Anyone familiar with elite tactical handgun techniques will recognise the name Colonel Jeff Cooper. As a US Marine and founder of the Gunsite Training Centre, Cooper developed a definitive colour code system to describe levels of combat readiness. While originally designed for lethal confrontations, I have found these codes to be a mechanical necessity for C-Suite executives.

In my work, The Art of Business War, I argue that “Business is War”—and in any conflict, the spoils go to the victor who is mentally prepared for the engagement. To facilitate profitable growth, a leader must leverage every competitive advantage. That begins with mastering your state of mind.

CONDITION WHITE: The Vulnerability of Ignorance

Status: Unaware and Unprepared. A staggering percentage of business owners operate in permanent Condition White. They are blissfully ignorant of emerging threats, competitor incursions, or internal vulnerabilities. In this state, you are a “soft target.” If an attack comes, your only hope is the incompetence of your opponent.

  • The Executive Reaction: “I never saw this coming.”

CONDITION YELLOW: The Baseline of Resilience

Status: Relaxed but Alert. This is the optimal state for a sophisticated business leader. There is no immediate threat, but you possess a high-definition awareness of the horizon. You expect the unexpected. Whether entering new territories or negotiating with unknown entities, you are “watching your six”—monitoring the blind spots your competitors hope you ignore.

  • The Executive Strategy: Proactive observation and the processing of available intelligence to minimise risk.

CONDITION ORANGE: The Specific Strategic Alert

Status: Focused Threat Identification. Condition Orange is triggered by a “gut feeling” or a specific data point that signals an anomaly. A shift has occurred on your radar. You move from general alertness to a focused evaluation of a specific actual or perceived threat.

  • The Executive Strategy: Deploying counter-offensive tactics. This state is mentally taxing; once the threat is neutralised or dismissed, a leader must shift back to Yellow to avoid burnout.

CONDITION RED: Operational Command

Status: The Fight is On. In Condition Red, the threat is imminent and verified. Decisive action is no longer a choice; it is a requirement for survival. Your heart rate escalates, and the “fight or flight” syndrome takes hold. However, because you have transitioned through the previous stages, you do not panic—you execute.

  • The Executive Strategy: Immediate, high-impact measures to stop or mitigate the assault. You have already made the subconscious decision to use ultimate business force to protect your interests.
